Mağaza ağı büyüdükçe lojistik; ürün bulunurluğunu, stok maliyetini, işletme sermayesini ve kârlılığı belirleyen stratejik bir yapıya dönüşür.

Uzun yıllara dayanan saha tecrübem ve farklı ülke pazarlarında yürüttüğüm çalışmalar sonucunda gördüğüm temel gerçek şudur: Güçlü bir mağaza ağı, ancak aynı büyüklüğü destekleyebilecek güçlü bir lojistik sistemle sürdürülebilir.

Bu nedenle lojistik altyapı bugünün değil, şirketin gelecekte ulaşacağı ölçeğe göre tasarlanmalıdır.

1. Dağıtım merkezi depo değil, ürün akış merkezidir

Dağıtım merkezinin görevi ürün biriktirmek değil, tedarikçiden gelen ürünün mağazaya hızlı ve doğru biçimde ulaşmasını sağlamaktır.

Verimli bir merkezde ürün:

  • Zamanında teslim alınır ve kontrol edilir,
  • Doğru alana yerleştirilir,
  • Siparişe göre hatasız toplanır,
  • Rota sırasına göre hazırlanır,
  • Bekletilmeden sevk edilir.

Aşırı stok, düzensiz yerleşim ve uzun toplama mesafeleri işletme sermayesini bağlar, süreci yavaşlatır ve maliyetleri artırır.

Doğru dağıtım merkezi stok tutan değil, ürün akışını hızlandıran merkezdir.

2. Doğru lokasyon, ucuz arsadan daha değerlidir

Mağaza kümelerine uzak bir merkez başlangıçta ekonomik görünebilir; ancak her sevkiyatta ilave kilometre, yakıt, araç ve zaman maliyeti yaratır.

Lokasyon kararında şu kriterler birlikte değerlendirilmelidir:

  • Mevcut ve gelecek üç-beş yıllık mağaza kümeleri,
  • Bölgesel ciro ve sevkiyat hacimleri,
  • Gidiş-dönüş mesafeleri,
  • Yol bağlantıları ve trafik koşulları,
  • Ağır vasıta, rampa ve iş gücü imkânları,
  • Tedarikçilere yakınlık ve genişleme kapasitesi.

Doğru soru “Bu arsanın maliyeti ne kadar?” değil, “Bu lokasyon ürün başına lojistik maliyetimizi ne kadar düşürecek?” olmalıdır.

Yanlış lokasyonun bedeli her sevkiyatta yeniden ödenir.

3. Mağaza kümeleri lojistik ağın temelidir

Dağınık mağazalar teslimat mesafelerini artırır, araç doluluğunu düşürür ve sevkiyatı zorlaştırır. Bu nedenle mağazalaşma ve lojistik planlama birlikte yürütülmelidir.

Aynı rota üzerindeki mağazalar araç doluluğunu artırır, mağaza başına kilometreyi azaltır ve acil ihtiyaçlara daha hızlı cevap verilmesini sağlar.

Yeni bir mağazanın hangi merkezden, hangi rota ve araçla, ne kadarlık maliyetle besleneceği yatırım aşamasında belirlenmelidir.

Lojistik ağ mağazaların arkasından gelmemeli, büyümeyle birlikte kurulmalıdır.

4. Büyüyen ciro, lojistik ağı da büyütmelidir

Yeni bir merkez açma veya mevcut merkezi büyütme kararı yalnızca mağaza sayısına göre verilemez. Ciro, koli hareketi, sevkiyat sıklığı ve kapasite kullanımı birlikte incelenmelidir.

Takip edilmesi gereken göstergeler:

  • Günlük giriş ve çıkış koli miktarı,
  • Mağaza başına sevkiyat hacmi,
  • Kampanya dönemlerindeki en yüksek yük,
  • Toplama ve yükleme hızları,
  • Depo ve rampa kapasitesi,
  • Koli başına lojistik maliyeti.

Dağıtım merkezi ortalama hacme göre değil, en yoğun dönemdeki yükü karşılayacak şekilde tasarlanmalıdır.

5. Yatay depoculuk ve kesintisiz ürün akışı

Gıda ve hızlı tüketim ürünlerinde operasyon mümkün olduğunca yatay, kısa ve kesintisiz olmalıdır.

Gereksiz taşıma ve tekrar elleçleme; zaman, iş gücü ve sermaye kaybının yanında hata ve hasar riskini de artırır.

Bu nedenle:

  • Mal kabul ve sevkiyat akışları çakışmamalı,
  • Ürün mümkün olduğunca tek yönde ilerlemeli,
  • Hızlı dönen ürünler sevkiyat alanlarına yakın tutulmalı,
  • Kuru, soğuk ve donuk alanlar ayrılmalı,
  • Araç yükleri önceden hazırlanmalıdır.

Dikey depolama rezerv stok için kullanılabilir. Ancak hızlı ürünlerde temel hedef, içerideki taşıma mesafesini ve elleçleme sayısını azaltmaktır.

6. Sipariş onayından mağaza mal kabulüne azami 36 saat

Mağaza siparişinin sistemde onaylandığı anda süre başlar. Toplama, yükleme, sevkiyat ve mağazadaki mal kabul dâhil tüm süreç azami 36 saat içinde tamamlanmalıdır.

Süre, aracın mağazaya ulaşmasıyla değil; ürünlerin fiziksel olarak teslim alınması ve sistemde mal kabulünün tamamlanmasıyla sona erer.

Teslimat süresi = Mağaza mal kabulünün tamamlandığı saat – Siparişin sistemde onaylandığı saat

On binlerce mağazaya hizmet veren bir yapıda bu sürenin istikrarlı biçimde korunması önemli bir operasyonel başarıdır.

Yalnızca ortalama süre değil, siparişlerin ne kadarının 36 saat içinde tamamlandığı da merkez, rota ve mağaza bazında izlenmelidir.

7. Araç beklememeli, sürekli hareket etmelidir

Bir aracın en verimli olduğu zaman, ürün taşıdığı zamandır. Rampada veya evrak kuyruğunda bekleyen araç değer üretmez.

Aracın yükü ve yanaşacağı rampa önceden belirlenmelidir. Güvenlik, yanaşma, yükleme ve çıkış işlemlerinin yaklaşık 30 dakika içinde tamamlanması hedeflenmelidir.

Uzun bekleme süreleri maliyetleri artırır, sonraki teslimatları geciktirir ve 36 saatlik disiplini bozar.

8. Her kilometre ve araç kapasitesi ölçülmelidir

Lojistik verimlilik yalnızca zamanında teslimatla ölçülmez. Her rota için şu göstergeler izlenmelidir:

  • Araç doluluk oranı,
  • Mağaza başına kilometre,
  • Gidiş-dönüş mesafesi,
  • Boş dönüş kilometresi,
  • Sefer başına taşınan koli,
  • Koli başına taşıma maliyeti.

Araç doluluğu artırılmalı; ancak bunun için sevkiyat bekletilerek 36 saatlik süre riske atılmamalıdır.

Dönüş güzergâhlarına uygun durumlarda tedarikçi alımları, iadeler ve lojistik ekipmanların toplanması eklenmelidir.

Verimli lojistik yalnızca gidişi değil, dönüşü de yönetir.

9. Lojistik ortak akıl ve veriyle yönetilir

Satış, satın alma, mağaza operasyonları, bilgi teknolojileri, depo ve nakliye ekipleri aynı plan doğrultusunda çalışmalıdır.

Kampanyaların, sezon geçişlerinin ve yeni mağaza açılışlarının lojistik etkisi önceden hesaplanmalıdır.

Yönetimin izlemesi gereken temel göstergeler:

  • Sipariş onayından mağaza mal kabulüne kadar geçen süre,
  • Zamanında ve eksiksiz teslimat oranı,
  • Toplama doğruluğu ve çalışan verimliliği,
  • Araçların merkezde kalış süresi,
  • Araç doluluk ve boş dönüş oranları,
  • Koli başına lojistik maliyeti,
  • Mağaza ürün bulunurluğu.

Ölçülmeyen süreç yönetilemez; yönetilemeyen süreç geliştirilemez.

Sonuç

Güçlü lojistik; doğru ürünü, doğru miktarda, doğru araçla, doğru mağazaya ve doğru zamanda ulaştırabilmektir.

Yanlış lokasyon, dağınık mağaza ağı, düşük araç doluluğu ve plansız sevkiyat maliyetleri artırır, ürün bulunurluğunu zayıflatır.

Başarılı bir lojistik sistem; mağaza kümelerine yakın merkezler, hızlı ürün akışı, planlı rotalar, yüksek araç verimliliği ve tavizsiz zaman disiplini üzerine kurulur.

Müşteri lojistik sistemini görmez; ancak başarısını dolu raflarda yaşar.

Perakendede lojistik, ürün taşımak değil; zamanı, mesafeyi, stoku ve maliyeti aynı anda yönetmektir.

As a store network grows, logistics becomes a strategic system that directly affects product availability, inventory cost, working capital and profitability.

Based on my long years of field experience and work across different international markets, I have seen one clear fact: A strong store network can only be supported by a strong logistics system.

Logistics infrastructure should therefore be designed not only for today’s stores, but also for the scale the company plans to reach in the future.

1. A distribution center is not just a warehouse

The main purpose of a distribution center is not to hold products. Its purpose is to move products from suppliers to stores quickly and accurately.

In an efficient distribution center, products are:

  • Received and checked on time,
  • Placed in the correct storage area,
  • Picked accurately according to store orders,
  • Prepared in delivery route order,
  • Dispatched without unnecessary waiting.

Excess inventory, poor layout and long picking distances tie up working capital, slow operations and increase costs.

The right distribution center does not simply hold stock; it speeds up product flow.

2. The right location is more valuable than cheap land

A distribution center far from the main store clusters may look economical at first. However, every delivery creates additional mileage, fuel, vehicle and time costs.

The following points should be considered together:

  • Current and planned store clusters for the next three to five years,
  • Regional sales and delivery volumes,
  • Round-trip distances,
  • Road connections and traffic conditions,
  • Truck access, loading docks and local labor,
  • Distance from suppliers and future expansion capacity.

The right question is not, “How much does this land cost?” It is, “How much will this location reduce our total logistics cost per case?”

The cost of a poor location is paid again with every delivery.

3. Store clusters are the foundation of the logistics network

Scattered stores increase delivery distances, reduce truck utilization and make planning more difficult. Store expansion and logistics planning must therefore be managed together.

Stores on the same route improve vehicle utilization, reduce distance per store and allow faster support for urgent needs.

Before opening a new store, the company should decide which distribution center, route and vehicle will serve it and at what cost.

The logistics network should grow together with the store network.

4. As sales grow, the logistics network must also grow

A decision to open or expand a distribution center should not be based only on store numbers. Sales, daily case volume, delivery frequency and capacity use must be reviewed together.

The main indicators are:

  • Daily inbound and outbound case volume,
  • Average delivery volume per store,
  • Peak volume during promotions,
  • Picking and loading speed,
  • Warehouse and dock capacity,
  • Logistics cost per case.

A distribution center should be designed for peak demand, not only for average volume.

5. Horizontal warehousing and continuous product flow

In food and fast-moving consumer goods, the operation should be as horizontal, short and continuous as possible.

Unnecessary movement and repeated handling waste time, labor and working capital. They also increase errors and product damage.

The layout should ensure that:

  • Receiving and dispatch flows do not cross,
  • Products move mainly in one direction,
  • Fast-moving products stay close to dispatch areas,
  • Ambient, chilled and frozen areas are separated,
  • Vehicle loads are prepared in advance.

Vertical storage can be used for reserve stock. However, fast-moving products should travel the shortest possible distance inside the warehouse and be handled as few times as possible.

6. A maximum of 36 hours from order approval to store goods receipt

The clock starts when the store order is approved in the system. Picking, loading, transport and completion of the store goods receipt must take no more than 36 hours.

The process does not end when the truck arrives at the store. It ends when the products are physically received and the goods receipt is completed in the system.

Delivery time = Store goods receipt completion time – Order approval time

Maintaining this standard in a network serving tens of thousands of stores is a major operational achievement.

Management should track not only the average time, but also the percentage of orders completed within 36 hours by distribution center, route and store.

7. Trucks should keep moving, not waiting

A truck creates value when it is moving products. A truck waiting at the dock or for paperwork does not create value.

The load and dock should be assigned before the truck arrives. Security checks, docking, loading and exit should ideally be completed in approximately 30 minutes.

Long waiting times increase costs, delay later deliveries and weaken the 36-hour discipline.

8. Every kilometer and vehicle capacity must be measured

Logistics performance is not measured only by on-time delivery. Each route should be measured through:

  • Vehicle utilization,
  • Distance per store,
  • Total round-trip distance,
  • Empty return distance,
  • Cases carried per trip,
  • Transport cost per case.

Vehicle utilization should be improved, but deliveries should not be delayed simply to fill a truck. The 36-hour service target must be protected.

Where practical, return routes should include supplier collections, returns and the collection of pallets, crates or roll cages.

Efficient logistics manages both the outbound and return journey.

9. Logistics must be managed with shared responsibility and data

Sales, purchasing, store operations, information technology, warehousing and transport teams must work under the same plan.

The logistics impact of promotions, seasonal changes and new store openings should be calculated in advance.

Management should regularly monitor:

  • Time from order approval to store goods receipt,
  • On-time and complete delivery rate,
  • Picking accuracy and labor productivity,
  • Vehicle time at the distribution center,
  • Vehicle utilization and empty return rate,
  • Total logistics cost per case,
  • Store product availability.

A process that is not measured cannot be managed or improved.

Conclusion

Strong logistics means delivering the right product, in the right quantity, with the right vehicle, to the right store and at the right time.

Poor locations, scattered stores, low vehicle utilization and unplanned deliveries increase costs and reduce product availability.

A successful logistics system is built on distribution centers close to store clusters, fast product flow, planned routes, high vehicle efficiency and strict time discipline.

Customers do not see the logistics system, but they experience its success through full shelves.

Retail logistics is not only about moving products. It is about managing time, distance, inventory and cost at the same time.
